Discovery & Strategy

First, we understand you.

Before we build anything, we sit with you — understand the business and design the agentic roadmap.

Everything starts here. We immerse ourselves in your operation and your numbers — not the org chart, the real work — and find where AI can cut cost, grow revenue, or buy back the owner’s time.

You leave with a quantified business case and a phased roadmap in plain English. This is also where we establish the baseline metrics that every later stage is measured against. Without that baseline, “did it work?” is just an opinion — and the performance share later has nothing to anchor to.

Discovery

We examine everything that moves the business.

Before a single line is written, we go deep on how the company actually runs — the numbers, the workflows, and the places AI can move the needle. The output is a ranked, quantified picture, not a hunch.

The problem

AI fails from bad strategy, not bad technology.

The most capable models in history are available to anyone. The difference between the companies that extract real value and the ones that accumulate abandoned pilots is not technical — it is strategic. Most AI projects that fail started with a clear idea that turned out to be badly framed.

of enterprise AI initiatives fail to show measurable return in their first twelve months.

What we rule out before writing a line of code

Orphan pilots

Shiny demos no one knows how to maintain or scale once the presentation ends.

Automating the wrong process

Optimizing an operation that should be redesigned or removed entirely.

AI with no business case

Investment that never connects to a number on the income statement.

A generic stack blind to your industry

Templates and wrappers that ignore the exceptions that make your operation unique.

What you receive

Deep operational diagnostic

An immersion into your business model, value chain, and operation. We surface the bottlenecks, the processes that don’t scale, and the decisions made today without data.

Agentic opportunity map

Every process scored by financial impact, implementation complexity, and risk. Not everything deserves AI — we tell you plainly what does, what doesn’t yet, and why.

Phased roadmap

An executive plan by stages: what gets built first, what gets measured at each milestone, and how each investment translates to P&L.

Quantified business case

Financial modeling of expected return per initiative, with transparent assumptions, conservative and aggressive scenarios, and the KPIs that will validate or kill each hypothesis.

How we work

Business before technology

We start by understanding how you make money, not by imposing an architecture. AI only creates value when it’s anchored to a concrete business decision.

Depth over speed

A week understanding your operation prevents six months building the wrong system. This stage is not rushed.

Honest about investment

If an initiative won’t generate clear return in the first twelve months, we say so. We don’t sell projects for the sake of selling.

FAQ

What people ask

How is this different from traditional consulting?+

We don’t hand you a deck that ends up in a drawer. Discovery exists to design a system we then build and operate ourselves — so we understand your business with the depth of whoever has to execute.

How long does the Map stage take?+

It depends on the size and complexity of your operation, typically three to six weeks. Shorter rarely suffices to design well; longer almost never adds value.

Is this stage necessary if I already know what I want to automate?+

Yes. Most failed AI projects started with a clear idea that turned out to be badly framed. Discovery validates the hypothesis and surfaces the adjacent opportunities you weren’t seeing.

What if we conclude AI isn’t the answer?+

We tell you, and we close the conversation honestly. We’d rather lose a project than sell you something you don’t need. That principle is what sustains trust with every client who does build with us.

Let’s talk about your operation.

A first conversation with the people who build. If there’s a fit, we explain how this stage is structured. If not, we say so.
